This is the master plan. Twelve steps take you from “I want to start an SEO business” to delivering results for paying clients, with systems that let you grow. Each step explains what to do, why it matters and how to do it, plus a checklist, the right free tool, and AI prompts where they help.
You do not have to finish every step perfectly before moving on. Many people work on steps 4 through 9 in parallel once the foundation is in place. Bookmark this page and come back to it as your checklist.
Step 1: Pick Your Model and Niche
What: Decide which kind of SEO business you are building and who you serve.
Why: “I do SEO for anyone” is hard to sell and hard to deliver well. A focused offer makes your marketing clearer, your case studies stronger and your work faster.
How: Compare the four models in 4 SEO Business Models Compared. Then pick a niche where businesses depend on search, have money to invest in marketing, and where you have some interest or insight.
- Choose one model for the next 90 days
- Shortlist three niches and pick one
- Write your positioning sentence: “I help [who] get [result] through [service].”
- List the top five search problems your niche has
Act as a business strategist. I want to start a [model] business focused on [niche]. List the 10 most common ways businesses in this niche find customers online, the search queries their customers likely use, and the 5 biggest SEO problems they probably have. Then write 3 versions of a one-sentence positioning statement for me.

Step 2: Set Up Your Stack
What: Put in place the tools you need to run the business and deliver the work.
Why: A simple, reliable stack saves hours every week and makes you look professional from day one.
How: Start lean. Add paid tools only when a real client need justifies them.
Website
Domain, quality WordPress hosting, a fast theme, an SEO plugin and backups.
Measurement
Google Search Console, GA4 and a simple rank or visibility tracker.
Research and Audits
A crawler such as Screaming Frog, plus a keyword suite like Ahrefs or Semrush when budget allows.
AI and Automation
An AI assistant such as ChatGPT, Claude or Gemini, and an automation tool such as n8n, Make or Zapier.
- Domain, hosting and WordPress installed
- Search Console and GA4 connected
- Professional email on your domain
- Password manager and shared-access process for client logins
- One AI assistant and one automation tool chosen
See the full breakdown in The AI SEO Stack and the resources page.
Step 3: Build Your Own Site
What: Launch the website for your SEO business.
Why: Your own site is your first client. It proves you can do the work, gives you a place to publish case studies, and becomes a lead source over time.
How: Keep it simple: a clear homepage, a services page, an about page with your real story, a contact page, and a blog.
- Homepage states who you help and what result you deliver
- Each core service has its own page
- About page shows real experience and a real person (E-E-A-T)
- Contact form plus a clear call to action on every page
- Meta titles and descriptions written with the Meta Tag Generator
- Organization or LocalBusiness schema added with the Schema Generator
Write homepage copy for an SEO business called [name] that helps [niche] get [result]. Include: a headline, a subheadline, 3 benefit sections, a short "how it works" in 3 steps, and a call to action to book a free audit. Plain English, no hype, no income or ranking guarantees.
Step 4: Master Keyword Research
What: Find the searches your audience actually makes and understand the intent behind them.
Why: Every good SEO decision starts here. The wrong keywords waste months. The right ones bring visitors who become customers.
How: Start from seed topics, expand them, group them by intent (informational, commercial, transactional, local), and map each group to one page.
- List seed topics. What the business sells, the problems it solves, and the questions customers ask.
- Expand. Use the Keyword Idea Box, Search Console queries, autocomplete and “People also ask”.
- Classify intent. Look at what currently ranks to understand what searchers want.
- Cluster. Group close variations that one page can satisfy.
- Prioritize. Weigh business value, difficulty and how quickly you can create something better.
- Seed list of 20+ topics
- Keywords grouped into clusters
- One target page per cluster (no two pages fighting for the same intent)
- Priority order for the next 90 days
Here is a list of keywords for a [niche] business: [paste list]. Group them into topic clusters. For each cluster, give a suggested page title, the main search intent, the best page type (guide, service page, comparison, FAQ, local landing page), and a priority rating of high, medium or low with a one-line reason.
Step 5: Handle On-Page and Technical SEO
What: Make sure search engines can crawl, understand and trust each page, and that visitors have a good experience.
Why: Great content cannot rank if it cannot be found, loads slowly or confuses both people and crawlers.
How: Audit first, then fix issues by impact. Follow Google Search Central guidance rather than rumors.
On-Page
Clear titles, helpful meta descriptions, one logical H1, descriptive headings, internal links and useful images with alt text.
Technical
Indexing, sitemaps, robots rules, canonical tags, redirects, HTTPS, mobile usability and page speed.
Structured Data
Schema markup that describes the business, articles, products, FAQs and more. See schema.org.
- Run the SEO Audit Tool and a full crawl
- Check the Page indexing report in Search Console
- Fix broken links and redirect chains
- Improve slow templates and oversized images
- Add schema with the Schema Generator
- Strengthen internal links to priority pages

Step 6: Run a Content Engine
What: A repeatable system for planning, creating, curating, updating and publishing content.
Why: Consistent, genuinely helpful content builds topical authority and gives people and AI systems a reason to reference you.
How: Combine original creation with smart curation. Use AI to speed up research and drafting, and use humans for expertise, accuracy and voice.
- Plan. Build a calendar from your keyword clusters with the Content Calendar Generator.
- Brief. Each piece gets a brief: audience, intent, angle, outline, sources and internal links.
- Create. Draft with AI assistance if you like, then add real experience, examples and original insight.
- Curate. Publish roundups, resource lists and commentary on industry news, always adding your own take.
- Edit. Fact-check, tighten, test headlines with the Headline Analyzer.
- Refresh. Update older content that is slipping or out of date.

Step 7: Optimize for AI Search (GEO)
What: Generative Engine Optimization, making your content and brand easy for AI answer engines to find, understand and cite.
Why: More people now get answers from Google AI Overviews and AI Mode, ChatGPT search, Perplexity and Gemini. Being mentioned or cited there is a new form of visibility.
How: Nobody outside these companies knows exactly how sources are chosen. The sensible approach is to be clear, credible and widely referenced.
- Answer-first formatting: lead with a direct answer, then detail
- Consistent entity info (name, description, founders, location) across the web
- Structured data that matches visible content
- Original data, examples or frameworks others can cite
- Mentions and reviews on reputable third-party sites
- Track AI visibility with regular manual prompt checks and AI referral traffic in GA4
Here is a page from my site: [paste content]. Rewrite the introduction so it directly answers the main question in 2 to 3 sentences. Then suggest 5 FAQ-style questions this page should answer clearly, and note any claims that need a source or clearer evidence.

Step 8: Earn Links and Mentions
What: Get other reputable sites to link to and talk about you or your clients.
Why: Links and mentions remain important signals of trust and authority for search engines, and mentions across the web likely help AI systems recognize a brand too.
How: Earn them with things worth referencing. Avoid buying links or joining link schemes; they break Google’s spam policies and can backfire.
Linkable Assets
Free tools, original data, templates and definitive guides.
Digital PR
Pitch useful stories and expert commentary to journalists and newsletters.
Partnerships
Co-created content, podcast guest spots and supplier or partner pages.
Local and Industry
Chambers of commerce, associations, sponsorships and local media.
- Create one linkable asset per quarter
- Build a list of 50 relevant sites, writers and podcasts
- Send personalized, useful pitches (never mass templates)
- Reclaim unlinked brand mentions
Go deeper: Link Building That Still Works.
Step 9: Distribute Everywhere
What: Get your content in front of people through channels beyond organic search.
Why: Publishing is not promotion. Distribution speeds up discovery, earns links and mentions, and builds an audience you control.
How: Repurpose each core piece into formats that fit each channel.
| Channel | What to do | Guide |
|---|---|---|
| Social media | Share insights natively, not just links; optimize profiles for search | Social Media SEO |
| Newsletter | Own your audience; send useful weekly or biweekly emails | Newsletter Playbook |
| Video | YouTube tutorials and short clips; optimize titles, chapters and transcripts | Video SEO |
| Podcast | Guest on shows in your niche; publish show notes and transcripts | Podcast SEO |
| Syndication | Republish selected pieces on platforms that allow it, with a canonical or link back | Promotion Channels |
| Paid (optional) | Small tests to amplify proven content | Paid Ads Playbook |
- Each new piece gets at least three distribution actions
- Track campaigns with the UTM Builder
- Collect emails with a simple lead magnet
Turn this article into a distribution kit: [paste article]. Create 1 LinkedIn post, 3 short social posts, 1 newsletter intro, a 60-second video script, and 5 quotable one-liners. Keep the facts exactly as in the article and do not add new claims.
Step 10: Win Local SEO
What: Help businesses show up in local search results and map listings.
Why: Local businesses are some of the most common and reachable SEO clients, and local visibility connects directly to calls and visits.
How: Focus on the fundamentals that local search consistently rewards: relevance, proximity and prominence.
- Complete and accurate Google Business Profile with the right categories
- Consistent name, address and phone (NAP) across citations
- A steady flow of genuine reviews, with thoughtful responses
- Location and service pages with real local detail
- LocalBusiness schema
- Local links from community organizations and media

Step 11: Get Clients
What: Build a steady pipeline of qualified prospects and turn them into clients.
Why: Skills without clients are a hobby. This step turns your knowledge into a business.
How: Mix warm outreach, helpful cold outreach, referrals, content and creative guerrilla tactics.
- Warm network. Tell everyone you know what you do and who you help.
- Value-first outreach. Send a short personalized note with one real, specific observation about their site.
- Free audits. Offer a quick audit using the SEO Audit Tool as a conversation starter.
- Partnerships. Team up with web designers, copywriters and accountants who serve the same clients.
- Guerrilla tactics. Low-cost, creative plays from the Guerrilla Marketing Playbook.
- Proposals. Send clear proposals with the Proposal Generator and price thoughtfully with the Pricing Calculator.

Step 12: Deliver, Report, Automate and Scale
What: Deliver great work consistently, report clearly, automate the repetitive parts, and grow.
Why: Retention and referrals come from reliable delivery and clear communication. Automation gives you back the time to grow.
How: Standardize before you automate. Document every recurring task, then decide what AI or automation can handle.
Deliver
Onboarding checklist, access requests, a 90-day plan and clear milestones.
Report
Monthly reports focused on business outcomes: leads, calls, sales and visibility, plus what you did and what is next.
Automate
Pull data from Search Console and GA4, draft report summaries and route tasks with n8n, Make or Zapier.
Scale
Write SOPs, hire or contract specialists, raise prices as your results and demand grow.
- Onboarding checklist and welcome email template
- Monthly report template
- SOP for every recurring task
- At least one automation live (for example, report data collection)
- Quarterly review with each client
Here is this month's SEO data for a client: [paste metrics]. Write a plain-English report summary for a busy business owner: 3 wins, 1 concern, what we did this month, and our 3 priorities for next month. Do not overstate results or make predictions about future rankings.
